Black Friday is on Friday, 27 November 2026, and Cyber Monday is on Monday, 30 November 2026, so Indian D2C brands still have time to prepare stock, offers, COD rules, shipping and customer messages before the sale window begins, according to Amazon’s official date guide for Black Friday 2026. Direct-to-consumer, or D2C, means you sell from your own brand to the customer instead of only through distributors or marketplaces.

Use this black friday sale checklist to make your sale operationally safe, not just attractive on Instagram. The best sale plan is simple: sell what you can fulfil, make every discount true, reduce avoidable COD risk, and tell customers clearly what will happen after they place the order.

Key takeaways

  • Black Friday falls on Friday, 27 November 2026, and Cyber Monday falls on Monday, 30 November 2026, so your coupon expiry, stock rules and customer messages should match those dates if you use the BFCM window, as per Amazon’s official Black Friday 2026 FAQ.
  • Black Friday and Cyber Monday are now relevant for Indian D2C planning: GoKwik data reported by ET BrandEquity showed a 58% year-on-year GMV rise and a 63% rise in total orders for Indian D2C brands on its network during the 28 November–1 December 2025 BFCM window, but this is directional evidence and not a promise for every brand or category (ET BrandEquity).
  • Stock, COD and shipping rules should be finalised before you announce the offer, because cancellations, RTO and delayed dispatch can damage the customer experience.
  • As of November 2026, online stores must show return, refund, exchange, warranty, delivery, return-shipping cost, payment modes and grievance information clearly under the Consumer Protection (E-Commerce) Rules, 2020 (Department of Consumer Affairs).
  • As of November 2026, normal UPI payments have a transaction limit of up to ₹1 lakh per transaction, so high-value D2C orders should not assume every shopper can pay above that amount through UPI (NPCI).

Which sale window should I choose for Black Friday?

Choose the shortest sale window your team can support well. If your team is small, a focused Black Friday sale is easier to control; if you have enough stock and support capacity, a full Black Friday to Cyber Monday campaign gives customers more time to decide.

DecisionGood forWatch-outs
Black Friday onlyBrands with limited stock, small teams or a single hero offerBlack Friday is Friday, 27 November 2026, so support and fulfilment must be ready that day (Amazon).
Black Friday to Cyber MondayBrands that want a longer campaign and more retargeting timeCyber Monday is Monday, 30 November 2026, so coupon expiry, countdowns and WhatsApp reminders must match the actual end time (Amazon).
COD open broadlyTrust-sensitive categories where customers prefer paying on deliveryRTO risk increases; Shiprocket states that on Shiprocket, RTO costs are paid by the seller (Shiprocket support).
Selective COD or prepaid pushBrands with expensive shipping zones, fragile products or past non-delivery issuesAny COD fee, prepaid benefit or shipping charge must be visible; drip pricing is listed as a dark pattern as of November 2026 (PIB).

Before you publish the sale, write down the start time, end time, coupon rules, product exclusions and shipping promises. If you say “sale ends tonight”, the sale should actually end then. If you say “limited stock”, the stock count should be real.

How do I build an offer structure that does not confuse customers?

Keep your offer structure simple enough for a customer to understand without messaging you first. A clear discount often performs better operationally than a complicated stack of coupons, freebies and hidden rules.

Decide the main offer

Pick one main offer for the sale page. It could be a flat discount, a bundle, free shipping above a threshold, a prepaid benefit or a category-specific offer.

For each offer, write down:

  • Coupon code, if any.
  • Products included and excluded.
  • Minimum order value, if any.
  • Whether the offer applies to COD.
  • Whether the offer combines with other discounts.
  • What happens if part of a bundled order is returned.

Avoid inflating prices before the sale only to show a higher discount. As of November 2026, the CCPA dark pattern guidelines list false urgency, bait and switch, drip pricing, disguised advertisement and trick wording among the specified dark patterns, so your discount, stock and price-reduction claims should be operationally true (PIB).

Use bundles carefully

Bundles are useful for clearing slow-moving stock, increasing average order value and introducing customers to more products. But a bundle can fail if one component is out of stock.

Before announcing a bundle, check every SKU inside it. SKU means stock keeping unit, the specific product variant you track, such as size, colour, flavour or pack type. If your product has colour and size variants, count each variant separately.

How do I check stock before announcing the sale?

Separate saleable stock from total stock. Total stock may include damaged pieces, display samples, reserved pieces, incoming stock and items that are not ready to ship.

Use this practical stock check:

  • Mark hero products that will receive the most traffic.
  • Mark slow-moving products that can be bundled.
  • Mark low-stock products that should not be pushed heavily.
  • Remove damaged or incomplete pieces from saleable stock.
  • Keep made-to-order products separate from ready-to-ship products.
  • For each variant, note whether it can be dispatched immediately or needs more time.

For product pages, add dispatch information honestly. If handmade products need extra production time, say so before the customer pays. Do not promise immediate dispatch if you know the item will be made after the order.

If you are setting up or updating your own store, Submerce’s store builder supports products with variants, collections, ready-made themes and mobile preview. Submerce is launching soon, so treat it as a planning option if you want store, products and operations in one dashboard.

Should I allow COD during a Black Friday sale?

Allow COD only where you can afford the risk. Cash on delivery, or COD, means the customer pays when the order is delivered; return to origin, or RTO, means the parcel comes back because delivery failed, the customer refused it or the address issue was not resolved.

COD can help when customers are buying from your brand for the first time. But COD is not the same as prepaid cash flow. COD money is usually received after delivery and according to your logistics or payment provider’s cycle; Shiprocket says early COD remittance can be as early as two days after delivery, with a nominal fee, as of November 2026, so exact terms should be checked in your seller account before the sale (Shiprocket).

Your COD policy can be:

  • COD open for all serviceable areas.
  • COD only for selected PIN codes.
  • COD only below a certain order value.
  • COD only after WhatsApp or phone confirmation.
  • Prepaid-only for fragile, customised or high-value products.

A PIN code is the postal code used to identify delivery areas in India. If past orders show high RTO from some PIN codes, make those areas prepaid-only or add confirmation before dispatch.

For payments, Submerce supports cash on delivery on every plan and UPI, cards, netbanking and wallets from Starter through gateways like Razorpay set up from the dashboard; you can read more on payments. It also supports payment links that can be sent on WhatsApp, which can help when customers ask for manual assistance.

Which payment and shipping rules should I set?

Promote prepaid payment clearly, but keep customer choice in mind. UPI, or Unified Payments Interface, is a common Indian payment method that lets customers pay from a bank account using apps, UPI IDs, QR codes or payment links.

As of November 2026, NPCI says normal UPI has a limit of up to ₹1 lakh per transaction, while higher limits apply to specified verified merchant categories and member banks may set internal limits within NPCI ceilings (NPCI FAQ, NPCI circular). For most small D2C stores, do not assume that every shopper can pay above ₹1 lakh through UPI.

As of November 2026, the Ministry of Finance said UPI was made free of charge for both merchants and citizens from January 2020, and a separate PIB release said small merchants receiving up to ₹1 lakh per month through UPI QR codes under the P2PM category continue with zero MDR (PIB on UPI charges, PIB on small merchants). MDR means merchant discount rate, the charge a merchant may pay on some digital payment transactions.

Set shipping rules before the sale

Decide where you will ship, how much you will charge and what happens if the customer wants to return the product. AWB means airway bill, the tracking number used to follow a shipment.

As of November 2026, Rule 7 of the Consumer Protection (E-Commerce) Rules, 2020 requires inventory e-commerce entities to provide return, refund, exchange, warranty, delivery or shipment, return-shipping cost, payment modes and grievance redressal information in a clear and accessible manner (Department of Consumer Affairs). This post is general information, not legal or tax advice.

Before launch, classify areas as serviceable, prepaid-only, COD allowed, delayed delivery or not serviceable. Tier-3 demand matters: GoKwik data reported by ET BrandEquity said 41% of all shoppers during the 2025 BFCM window came from Tier-3 India, so do not promise India-wide delivery without checking serviceability, cost and timelines by PIN code (ET BrandEquity).

For shipping operations, Submerce’s shipping features include booking shipments with Indian couriers, AWB tracking, out-for-delivery updates, RTO tracking, COD risk checks, returns and exchanges.

What product, GST and compliance checks should I finish?

Update every sale product page before you drive traffic to it. Customers should not have to ask basic questions about size, quantity, expiry, warranty, returns or delivery.

For pre-packaged goods, Legal Metrology rules require declarations such as manufacturer, packer or importer name and address, country of origin, common or generic commodity name, net quantity, month and year of manufacture, MRP, unit sale price, best-before or use-by date where relevant, and consumer care details, as of November 2026 (PIB). Product-specific rules may apply for food, cosmetics, electronics, medical devices and other regulated categories.

For GST, check your position before the sale if your turnover is close to the limit or you also sell through marketplaces. GSTIN means Goods and Services Tax Identification Number, the registration number issued to GST-registered businesses.

As of November 2026, CBIC material states the general threshold under Section 22 is ₹20 lakh aggregate turnover, while for suppliers exclusively engaged in goods the Government may enhance the threshold up to ₹40 lakh subject to conditions; CBIC’s GST update also says the goods threshold exemption is ₹40 lakh and ₹20 lakh in specified states and union territories, effective 1 April 2019 (CBIC Section 22, CBIC GST update). If you sell through an e-commerce operator or marketplace, Section 52 of the CGST Act says the operator must collect tax at source on the net value of taxable supplies where consideration is collected by the operator, at a notified rate not exceeding 1%, as of November 2026 (CBIC Section 52).

If you need GST-ready invoices, credit notes for returns and GST reports to share with your CA, see Submerce’s GST invoice features.

How should I plan customer communication and support?

Prepare your messages before the sale starts. During a rush, your team should not be writing return-policy replies from scratch.

Draft templates for:

  • Sale launch.
  • Coupon reminder.
  • Abandoned cart.
  • COD confirmation.
  • Payment link.
  • Order confirmation.
  • Dispatch and AWB tracking.
  • Delivery delay.
  • Out-of-stock apology.
  • Return, exchange and refund response.

Keep COD confirmation short: product, amount, address, expected dispatch and a simple confirmation request. If the customer does not confirm, do not ship automatically unless your policy says so clearly.

Plan support beyond normal office hours if possible. In GoKwik-reported 2025 BFCM data, peak orders were recorded on Friday at 10 PM, while maximum spends happened on Friday at 4 PM, so evening monitoring can matter during launch day (ET BrandEquity). Assign owners for payment failures, COD confirmation, packing, courier pickup, refunds and inventory updates.

Next step: make the checklist operational

Your Black Friday sale plan should end in a working store, tested checkout, clear shipping rules and ready customer messages. If you are comparing store options for an Indian D2C brand, you can start with Submerce’s launch guide at getting started or review the available plans on pricing.

Frequently asked questions

When is Black Friday in India?

Black Friday is Friday, 27 November 2026, and Cyber Monday is Monday, 30 November 2026, according to Amazon’s official Black Friday date guide (Amazon). Indian D2C brands can use either a short Black Friday sale or a longer BFCM sale depending on stock and fulfilment capacity.

Should a small Indian D2C brand run a Black Friday sale?

Yes, if you have clear stock, a simple offer and the ability to fulfil orders on time. GoKwik data reported by ET BrandEquity showed 58% year-on-year GMV growth and 63% order growth for Indian D2C brands on its network during the 28 November–1 December 2025 BFCM window, but your result will depend on category, audience, pricing and operations (ET BrandEquity).

Is COD a good idea during a sale?

COD can improve trust for new customers, but it can also increase RTO and delay cash flow. Shiprocket states that on Shiprocket, RTO costs are paid by the seller, so you should check high-risk PIN codes, order values and product types before keeping COD open everywhere (Shiprocket support).

Can I charge shipping during Black Friday?

Yes, you can charge shipping if you show it clearly before checkout completion. As of November 2026, e-commerce rules require delivery or shipment information and return-shipping cost to be provided clearly, and dark pattern guidance lists drip pricing as a specified dark pattern (Department of Consumer Affairs, PIB).

Do I need GST registration for my sale?

It depends on turnover, state, supply type and whether you sell through your own website or through an e-commerce operator. As of November 2026, CBIC material refers to goods threshold exemptions of ₹40 lakh or ₹20 lakh in specified states and union territories, so check with a GST professional before the sale if you are close to the threshold or sell through marketplaces (CBIC GST update).
